SELECTED WORK / NYC RETAIL TRANSFORMATION

Building the sales channels and operating systems for a stronger retail business

Itamar took responsibility for a connected commercial and operational transformation: a retailer-owned delivery website, grocery and restaurant marketplace expansion, day-to-day process improvements, and AI automation for supplier invoices. The work brought together revenue generation, margin improvement, and a more scalable way to run the business.

More sales channels needed a stronger operation behind them

The assignment connected several parts of the business that had to work together: direct online ordering, marketplace storefronts, product and inventory data, pricing, delivery operations, and invoice entry. Expanding customer access required reliable store processes behind each new channel. Itamar owned that connection, working across the store team, platform representatives, and technology providers to move the transformation forward.

Built an owned sales channel from the ground up

Itamar built the retailer's Shopify website as a complete e-commerce and local-delivery channel. The work covered the storefront, product catalog, ordering journey, checkout, and delivery setup. Customers gained a direct way to buy from the retailer, while the business gained more control over its brand, customer experience, and online sales channel.

This was a full website and commerce implementation, extending the retailer's operation into direct online ordering. Its business value sits alongside marketplace reach: the retailer could develop its own customer relationship and manage the experience through a channel it owned.

Managed the full delivery-channel portfolio

Itamar managed the work across Instacart, Uber Eats, DoorDash, Mercato, and Grubhub. Uber Eats and DoorDash each involved separate restaurant and grocery storefront workstreams, with different menus or catalogs, operating requirements, and onboarding processes. The work extended from account setup and platform communication to data preparation, corrections, launch coordination, and operational follow-through.

Improved the operation behind each sale

Itamar worked through product categorization, stock availability, pricing, weighted-product representation, and the transfer of catalog data between the POS and delivery platforms. He translated recurring issues into clear actions for the store, platform teams, and system providers, then followed through on corrections and checks.

The wider project also improved how daily work was organized and how commercial issues were resolved. This gave the retailer a stronger basis for serving digital demand while managing the practical effect on revenue, margins, and staff workload. Significant revenue growth and margin improvement were achieved during the initial 2 to 3 month phase.

Turning invoice entry into a scalable workflow

Itamar developed an AI-assisted invoice workflow around the retailer's MCR POS process. Supplier PDFs, scans, or photos provide the source material. The workflow is designed to extract invoice information, match it to the retailer's item records, validate the data, and prepare structured output for POS import, with review for exceptions.

The system includes duplicate prevention and validation because unreliable data would simply move the work downstream. At full rollout, the estimated workload it can absorb is equivalent to at least one full-time role, creating room for staff to focus on store operations and customers. Further savings depend on the final processing volume and operating results.

Commercial ownership across the whole business

The project demonstrates Itamar's ability to carry a business objective through the website, sales channels, store processes, external providers, and automation behind it. The result is a broader route to customers, stronger commercial performance, and a foundation for operating with less repetitive manual work.
